[店铺经营] 设计师薪资结构设计原则

一般美容院的薪资成本应控制在总业绩的40%~50%以内,若超过50%表示人力过多,或是业绩太低,保障底薪的员工太多,相对的压缩了店的利润。
店内合理薪资成本结构比例(发出去的薪水占总业绩的比例)建议如下:
* 设计师薪资成本约占30%(有助理)~40%(无助理) 左右。
* 助理薪资约占10%左右。
* 行政薪资(非技术薪资:如主管、会计、公关等)成本约占5%。

有关设计师薪资抽成制度有以下几种方式
1、采进阶抽成,业绩越高抽成比例越高。

例如6万以下抽25%,6万以上抽28%,10万以上抽30%,15万以上抽32%。设计师若业绩是12万,则以12万抽30%。设计师若业绩是18万,则以18万抽32%

2、采不同的业绩,分阶层抽成。

例如6万以下抽25%,6万以上抽28%,10万以上抽30%,15万以上抽32%,设计师若业绩是18万,他的抽成是6万抽25%,6~ 10万间的4万抽28%,10~15万间的5万抽30%,15~18万间的3万抽32%。

3、依不同消费项目,抽成不同。

每一消费项目不同抽成,比如说考量洗发、护发大多为助理操作,所以抽成20%,剪发抽成35%,烫发、染发抽成30%。此方式目的为希望将剪、烫、染客数能够拉高。

4、依指定与不指定业绩,抽成不同。

为鼓励设计师留住顾客,指定顾客抽成较高,不指定顾客抽成较低。

一般抽成业绩计算方式有如下几种:
1、不扣成本(材料、助理)入业绩,直接抽成。
2、扣材料成本入业绩,再抽成。
3、扣材料成本再扣掉助理抽成后入业绩,再抽成。

       无论抽成比例是多少,换算下来的薪资支出占总业绩的比例,皆应以上述之合理薪资成本结构比例做标准,若是有助理配备,设计师抽成约25%~30%左右,若是店内没有助理编制,设计师抽成当然可以高一点,约40%-50%左右,所以不同公司,有不同的抽成制度,设计师薪资抽成是无法比较的。

       设计师薪资抽成高,未必收入就高,而是与设计师业绩高低有关系,比如说业绩30000抽成40%实领12000元,相信设计师也不会有成就感,所以大家应多把注意力放在如何增加业绩而不用太在意抽成高低,因市场上的抽成制度也许各不同,但实际实领的薪资抽成差距不大。若落差太大,员工是留不住的。

       一般连锁店的抽成会比单店低,连锁店通常最高抽成不超过30%(有助理),因为连锁店的知名度高,相对的吸引不指定的客源比较多(因为连锁店经营重点是不指定客),设计师的客源当中,公司给予的不指定客比例较高,所以抽成较低;单店的实际抽成约在28%~35%(有助理),以上抽成比例,皆以实际抽成为基准,比如(业绩10万,抽成30%,实领3万元)。


       薪资制度,是设计师经过每个月努力后,所得到最直接的报偿,也是激励员工向上提升最直接的方法,所以在设计过程,思考的周延性是非常重要,尤其每一个薪资抽成方式的背后,一定有其精神与理念,能够将精神理念落实,才是一套完整的薪资制度。
